Rear Brake Auto-adjuster problem

Ok, i am having a problem where neither of my rear auto adjusters are working, the rear brakes aren't tight, they can barely hold the car on an incline and i can drive with the rear drums engaged with the e-brake. I tried pulling the e-brake, the drive backwards and hit the brakes, both kinds..... When i put the drums back on i had to tap that little gear piece of the auto adjuster to make it move back so I could get the drum on..... Did I do something wrong... HELP!
